There’s a lot of talk recently about organizations wanting to become an “AI-first” and it tends to involve a lot of hand-waving about transforming operations, embedding intelligence everywhere, and reimagining the business through an AI lens. It echoes the digital transformation pitch from last decade, crossed out and replaced with “AI” written in Sharpie.
The question behind the question is real, though. We seem to be at an inflection point with two paths leading to genuinely different places. One path is AI-native: rebuilding processes, roles, and decision-making around what AI can do. The other is AI-augmented: keeping the existing operating model and layering AI on top as a productivity tool. Strategic choices today will determine which kind of organization you end up with over the next five years.
AI-Augmented Organizations
Most enterprises are on the augmented path, whether they’ve named it or not. This is the copilot model. People do the same work they did before, but with AI assistance for specific tasks. Summarization, drafting, research, data analysis. The org chart doesn’t change. The processes don’t dramatically change. The humans are still the decision-makers. AI is tooling.
There’s nothing wrong with this path. For many organizations and most of my clients, it’s the right one. If your business model depends on deep human relationships, regulatory judgment, or physical operations, augmentation makes sense. You’re not going to replace a field engineer or a social worker with a language model, but you can make them substantially more effective by handling the administrative burden that eats their day.
A social services client I work with is a good example. Their caseworkers spend an unreasonable percentage of their time on documentation, compliance paperwork, and cross-referencing records across systems. An AI layer that handles the clerical work while the caseworker focuses on the actual human being in front of them is a real improvement. It doesn’t change what the organization does or how decisions get made. It frees up the people doing the work to do more of it, and to do it better.
The risk of the augmented path is that it becomes a ceiling. If all you do is make existing processes slightly faster, you capture efficiency gains but you don’t fundamentally improve what you’re capable of. You’re still running the same plays, just with better equipment. For some organizations, that’s enough. For others, it leaves value on the table.
AI-Native Organizations
AI-native is a different proposition. Instead of adding AI to existing processes, you redesign the processes around what AI makes possible. This means rethinking who does what, how decisions get made, and where human judgment is actually required versus where it’s just habit.
This is where it gets uncomfortable, because it forces honest conversations about what people contribute in these processes. For example, if an AI system can handle 80% of claims adjudication with equal or better accuracy, what does the adjudicator’s role become? In an augmented model, the answer is: the same, but faster. In a native model, the answer is: fundamentally different. Maybe the adjudicator becomes an exception handler who only sees the cases the model can’t resolve. Maybe the role evolves into quality oversight, auditing AI decisions rather than making them. Maybe some roles disappear entirely and new ones emerge that didn’t exist before. We’re now in major change territory with broad implications.
I’ve seen a few organizations attempt this, and the ones making progress share a common trait: they started with a function, not the whole enterprise. A consumer financial services company redesigned their customer onboarding process from the ground up, assuming AI would handle the standard path and humans would handle the exceptions. The new process looks nothing like the old one. Different roles, different handoffs, different metrics. It took nine months and the early results are promising, but they’d be the first to tell you it was harder than anticipated. The technology was the easy part. Convincing people that their roles were evolving, not disappearing, was the real work.

The Fork In The Road
These two paths require different investments, different organizational designs, and different leadership commitments.
Augmentation works within existing structures. You can roll it out incrementally, measure ROI in familiar terms, and manage the change through conventional approaches. The skills you need are adoption management and integration. The risk is relatively low, and so is the ceiling. That said, rewards can be meaningful and should not be underestimated.
Going native requires rethinking operating models, job families, decision rights, and performance metrics. The investment is larger and the payoff is much less certain. The skills you need are organizational design and change leadership, which are harder to find and harder to execute than technology implementation. The upside is that you build capabilities your competitors can’t easily replicate by just buying the same tools you have.
Most organizations won’t make a clean choice. They’ll augment in some areas and go native in others, which is probably the pragmatic approach. But the areas where they choose to go native will say a lot about their aspirations and what they think their differentiation truly is. If everything is augmented and nothing is native, the implicit message is that AI is a cost optimization tool, not a strategic capability. That might be true for some businesses. For others, it’s a missed opportunity they’ll spend years catching up from.
The People Part
The hardest part of the AI-native path is that it requires levels of organizational honesty that most enterprises aren’t ready for. It means telling people that their role is going to change in ways you can’t fully describe yet. It requires a level of comfort with ambiguity because you don’t know exactly what the new operating model looks like. That kind of vulnerability doesn’t come naturally to management teams trained on certainty and control.
The organizations handling this well are the ones being specific about what’s changing and why, rather than hiding behind vague language about transformation. They’re investing in reskilling before it becomes urgent. They’re involving the people affected in designing the new model and are open to their creativity and leadership. It certainly doesn’t down by designing the new model in a back room, or have consultants do so, and present it as the grand reveal. All this sounds basic but it’s remarkably rare.
We had this same conversation during the digital transformation era, and most organizations got it wrong then too. The ones that did get it right were the ones that treated the people dimension as a first-order concern and not punt to a change management workstream later on. Whether you’re augmenting or going native, the people who do the work need to understand why and have a hand in shaping what comes next.
